Another trick that might work, is to really prop up the sousaphone where it comes over your shoulder - put lots of padding under there. If neither of these solutions work, very expensive corrective surgery may be just the ticket. I would try that before switching to the piccolo, or one of those dumb racks of glockenspiel. Besides, your director can't afford to lose yet another sousaphone player.
